help with damage textures

Hi all- I'm working on a new damage texture for the hurricane mk. 1, and I've run into a problem. I edited the damage2o.tga to my preferences, but when I use it in-game, all of the nice streaks I added turn into ugly solid black smears. I don't know what is going on. See the pictures for examples- I layered thedamage textures over the default skin/void to show what it looks like. The numbered circled areas correspond in the pictures, i.e. #1 in the damage texture= #1 in the screenshot, just to show a comparison.

the damage texture:

as you can see, I've also edited the skin1o.tgb file to have more and better holes. However, this only works if I first edit one specific .tgb, set that as the default skin, and then use the skinmod to change the default to the skin of my preference. and, the hurricane mk1 is the only plane that I've tried to do this to that I've actually gotten this to work on. any ideas about this? (I'm using GIMP 2.4 if that helps)
